An illustration: Maria in sales, one quote. Not a client result.
The story is an illustration, not a client result. One customer quote, Q-4092, handled by Maria in sales, moves through a bench machine that grows at each level. In front of a brass rail are your people’s tools; behind it, the business’s own process; below the bench, the systems the business already runs: prices, stock, and orders.
Level 1, people ask AI. Maria’s customer asks for a quote. AI polishes the email, but the quote waits on a warehouse phone check and on Tom in finance to sign off. The work still takes two days.
Level 2, people hand AI tasks. Maria’s own AI assistant drafts quotes in minutes from the spring price sheet. Prices rise in June and nothing updates it. Fast, impressive, and fragile. For three weeks, quotes go out below cost.
The line. Up to here, AI makes people faster. Past here, AI changes how the business works. You don’t have to go through Level 2 to get there.
Level 3, the business owns the process. AI reads the messy request. Plain rules pull today’s price and stock from your systems. Three checks pass before anything goes out: today’s price, the margin floor, and freight. Maria approves every quote, and anything unusual is flagged. Quotes run as one process your business owns, and you can check every step.
Level 4, the system earns trust. In shadow mode the system only recommends; it can’t send anything, and Maria still decides. Each recommendation is compared with a reviewed decision. It earns the right to send routine quotes once you authorize it, when it meets agreed standards. Anything unusual still goes to Maria.
Level 5, bigger calls move over. Calls that used to wait on someone senior move over, each one earning it with its own tests and shadow run. When a part is out of stock, the approved substitute thins the margin, a call that used to wait on Tom. Now the system makes it, within his written policy. Anything outside the policy goes up to Tom, with the options and the reason. The same pattern runs other calls, each on its own lane with its own limits. A newer model runs against the same tests before it replaces what’s running. Every delegated call is watched as it runs; if one slips, it goes back to a person. Tom sets the limits, and what’s new still reaches him.

Quotes are just the example. The same levels apply to any work that starts with something arriving and ends with something done: lead to first reply, job to invoice, invoice to payment, inquiry to scheduled job, order to delivery.
